TF2 custom skins

So I've recently thought of an idea for a team frag movie, which included adding the teams logo to a weapons skins (something like yoyotech did with their frag movie). I used GCFScape to extract the VTF file, changed it to a png, edited it the way I wanted, save it as a VTF again, and saved it in tf > custom > my_custom_stuff > materials > models > weapons > c_items as "c_sniperrifle.vtf". When I loaded up the game it didn't do anything. I find it strange because I did the same thing a year ago and it all worked perfectly. Was there an update that disallows any customs skins? Or did valve just change the file you were supposed to place it in? Need help.

Did you make vmt files to go with them as well?

Also most servers don't allow custom skins, it depends on the sv_pure value.

First time I heard of vmt files. Where can I find them exactly?

I suggest taking a look at some other custom skins on gamebanana for a template vmt. They're just simple txt files that tell the game where to find the vtf.

Find a vmt for the sniperrifle for some custom skin, edit the vmt file with notepad to work for your skin instead. Shouldn't be harder than changing the path name in the vmt file

If you're replacing something existing where the vmt is already included inside the vpk's, you don't need to make a new one. The only reason a mod would need a vmt is if it's going to actually change variables in the vmt.

Sv_pure is more likely to be the issue and all you can really do is make sure that's the problem and/or play community servers with sv_pure 0.

E: for fragvid purposes I heard that running sv_pure 0 after the demo's loaded works but idk I never tried

I figured out the issue I was having. Apparently I was using the wrong template (not sure why there are 2 of them), but I got the right one now. I did a quick test and everything seems to be working. Probably wouldn't had noticed if I didn't install a skin from gamebanana and compared both files. Thanks to all of you!
